Apple Store Architect Casts Doubt on Silicon Valley's Bet on AI Shopping

He believes the industry overestimates the volume of purchasing decisions consumers will hand over to machines, and asserts that physical stores will remain present and thriving.
Two Decades of Experience
Ron Johnson, sixty-six years old, is no stranger to predictions that have forecast the end of traditional commerce. He joined Apple in 2000 to build its retail arm, at a time when online shopping was in its infancy. He later helped establish a store network that became a central pillar in how Apple sells its products and connects with its customers.
In a press interview, Johnson says that AI is a new technology that will improve the online shopping experience, but he doubts its ability to change the way we actually shop.
The Industry's Bet on "Agentic Commerce"
Johnson's view comes at a time when leading tech companies are seeking to push AI deeper into the purchasing process, hoping that digital agents can automate the way products are discovered and bought—a concept known as "agentic commerce." Among the most notable moves in this direction:
- Google's development of a unified commerce protocol aimed at helping AI agents accompany the consumer from product discovery all the way to checkout.
- OpenAI's transformation of the "ChatGPT" platform into a shopping destination, where users can search, compare, and sometimes purchase without leaving the conversation.
"No One Will Do That"
When Johnson was asked whether he could imagine someone leaving an AI agent the task of selecting and buying a laptop worth one or two thousand dollars without visiting a website or store, his answer was decisive: "Honestly, no one will do that."
He believes that buying a laptop is a personal decision far too significant to simply delegate to a digital agent; buyers want to feel its weight, see its screen, and determine the right size for them. AI may help narrow down the options, but many consumers will still want to try the product themselves before spending an amount like that.
He adds: "AI will never be able to give you the physical experience of a product," predicting that the role of agents will shift toward providing consumers with fuller information before they enter the store, so they become more informed shoppers.
Apple's Secret to Success: The Human Element
Johnson's conviction stems from a decision Apple made more than two decades ago. Its stores were designed to be places for buying, experiencing, learning, and getting support when something goes wrong—not merely points of sale. In his new book documenting his experience building Apple Stores alongside Steve Jobs, he asserts that competitors copied the glass design, the open spaces, and even the "Genius Bar," but overlooked the most important element: people.
He explains that Apple Store employees do not earn commissions on sales, contrary to the prevailing culture in the retail sector, in order to remove the pressure to sell and direct the employee toward understanding the customer's real needs.
Lessons from Failure
After leaving Apple, Johnson took over leadership of the "JCPenney" chain in 2011 with an ambitious plan to reinvent it, but he was dismissed less than two years later following a decline in sales. Today he admits that he tried to change too much too fast without involving employees and customers, applying a "startup mindset to what required a rescue turnaround."
Despite his skepticism about how AI is reshaping shopping, Johnson remains optimistic about the technology itself, describing himself as a true believer in it. He believes Jobs would have embraced it too, but not as a substitute for human judgment, affirming that "there is no substitute for human intuition."
